If a VoIP call feels like both people keep talking over each other, latency is almost always the cause. Unlike jitter or packet loss, which produce choppy or garbled audio, high latency makes a call feel like a bad satellite interview — a noticeable lag between when someone finishes speaking and when the other side actually hears it, which breaks the natural rhythm of conversation.
The 150ms Threshold, and What Happens Past It
The ITU G.114 standard sets the acceptable ceiling for one-way latency at 150 milliseconds. Below that, conversation feels normal and callers don’t consciously notice any delay. Once latency climbs past 200ms, callers start noticing the lag and unconsciously begin talking over each other, since the natural pause-and-respond rhythm of conversation gets thrown off by a half-second-plus round trip. Past 400ms, holding a normal conversation becomes genuinely difficult — this is the range that makes international calls or satellite-routed connections feel distinctly awkward.

Latency is largely determined by network path and physical distance to your VoIP provider’s infrastructure, which is why it doesn’t track cleanly with local connection speed. The most common real-world causes:
- Routing path inefficiency — traffic taking an indirect path to reach your provider’s servers, even on a fast connection
- VPN overhead — an extra network hop plus encryption and decryption both add real delay, and voice traffic routed through a VPN built for general business traffic often pays a latency cost it doesn’t need to
- Circuit congestion or oversubscription — a shared or oversold connection can introduce delay during peak usage even when advertised speeds look fine
- Satellite internet — carries inherent latency from the physical distance to satellite and back that no local network tuning can fully offset
- Provider distance — a VoIP provider whose infrastructure sits far from your physical location adds latency that’s structural to the relationship, not fixable through local configuration
Why a Fast Speed Test Doesn’t Rule Out a Latency Problem
This is the most common misunderstanding businesses have about VoIP call quality: a connection can post an excellent speed test result — high download and upload numbers — and still carry latency well above the 150ms threshold, because a speed test measures throughput, not one-way delay. Fast and low-latency are related but genuinely different properties of a connection, and only one of them is what a standard speed test actually reports.
How to Actually Reduce Latency
